ERP Implementation

The ERP implementation process is highly structured and planned. The diagram below indicates the sequence of events during the implementation, and some of the activities in each phase:

Project Preparation

Plan and prepare for implementation with a project plan and timeline. Identify a team including your consulting firm and internal team to manage the implementation and beginning the Business Process Assessment and User Analysis.

Business Blueprinting

Once the Assessment and User Analysis is complete, and the scope of the project has been clearly defined, the detailed planning can begin. This includes important tasks such as identifying data for migration.

Project Realization

The "heavy lifting" takes place by matching the company's specific requirements and configuring the system per the blueprint, migrating data from the old system, and testing all the processes. Once the training plan is developed, the company is introduced to our hands on training and the online learning management system.

Final Preparation

One-on-one training for end users and administrators. Complete pilot testing processes. Develop production cutover plan.

Go-Live and Support

At this point the final data is migrated, such as account balances, inventory on hand, open orders, etc. All remaining open issues get resolved during this phase, and the user support plan can be implemented. The initial implementation project can now be closed out, and planning for later phases can begin.

User Training – The Key Component

The most common complaint that we hear from prospects is “Our users were never trained properly on the new system.” The other problem facing most companies is employee turnover. These new employees rarely get the proper system training they need, so the required level of training deteriorates over time. 

At Attivo, we have invested heavily in training for our users. The Attivo Academy is a free online learning management system that will guide your employees on how to use the new system. Their initial training is done at their own pace, allowing them to practice using the system to reinforce a comprehensive understanding. 

The system also provides visibility in to their progress. Not only does Attivo Academy jumpstart the training process, it also significantly reduces training costs and remains available for ongoing training and for onboarding new employees! 

1 Pilot Testing

Our ERP consultants are there to assist end users in completing their “day in the life” testing assignments, to ensure they are ready to use the new system. 

2 Attivo Academy

Specific lesson plans are designed for each user. 

3 Live Q & A Sessions

Sessions with a senior consultant to explain certain concepts or advanced topics. 

A Phased Approach to Implementation

It is best to approach an ERP project in phases for several reasons: 

1 Technology Assimilation

Don’t underestimate the time it will take for your users to become truly efficient with the new system. There’s a lot to know! 

2 Project Fatigue

Build on early successes and celebrate them with your team. You will need their energy for further implementation, and we want to avoid burn-out. 

3 Certain Milestones Build Up to Later Phases

A good example of this is achieving inventory accuracy prior to implementing Material Requirements Planning (MRP). An inaccurate inventory will derail an MRP implementation and put one of the major project goals and the business at risk. 

4 Budgetary Control

Allowing the ROI of early gains to be fully achieved helps fund the latter parts of the project. And with fewer initiatives going on at one time, more oversight to the amount of resources committed can also be accomplished.
